AI coding tools make developers faster, but they do not automatically make organisations ship faster. PR volume rises, review queues grow, tests weaken, and context, security, and platform bottlenecks become visible. AI does not remove the constraint; it moves it. This talk combines the AI Adoption Ladder with the emerging architecture of software factories. It shows how teams progress from first licences to agentic delivery, and the six systems required to scale safely: orchestration, sandboxes, context, validation, governance, and learning loops.
